Scale · Sales systems
A family retail business where every sale runs through the owner
- Business
- Three-outlet retail business, second-generation owner
- Engagement

The situation. Sales have been flat for two years. The owner closes most big sales personally, staff wait for instructions, and nobody keeps track of customers who walk in and leave without buying.
- Diagnose
Two weeks inside the stores. We measure walk-in to sale conversion by outlet, average bill value, why customers leave without buying, and how staff are paid today.
- Design
One simple sales process for every outlet, a daily target and incentive for each salesperson, one register or CRM for every enquiry, and a weekly review rhythm.
- Deploy
We train staff store by store, set up WhatsApp Business follow-up for every customer who did not buy, and write a one-page SOP for each role.
- Drive
Weekly reviews for three months on conversion, average bill value and follow-up rate, while the owner steps back from daily selling.
What success looks like: the business sells the same way whether or not the owner is in the store.
